Overview
A high-volume SaaS platform needed bulletproof payment-to-subscription sync so customers never paid without receiving access.
The Challenge
A SaaS billing stack was silently dropping payment webhooks during traffic spikes. Customers were charged while subscriptions stayed inactive, creating support tickets, chargebacks, and churn risk.
Gateway callbacks arrived out of order or timed out under load. The application processed events without idempotency keys, causing duplicate or missed activations. Ops had no safe way to replay failed webhooks.
Our Solution
We designed a webhook and transaction recovery system with durable queues, signature verification, replay tooling, and automated order/subscription synchronization so every paid event correctly activated the account.
We introduced a durable event pipeline with HMAC verification, idempotent handlers, automated retries, and a recovery console to replay missed transactions. Order and entitlement sync became the single source of truth after payment success.
Implementation
- Audited gateway webhook endpoints and failure modes
- Implemented signed webhook verification and replay protection
- Added queue-based processing with exponential backoff
- Built transaction recovery and reconciliation tooling
- Established alerting for payment downtime and sync lag
Results & Impact

- Webhook delivery success rate restored above 99.9%
- Zero unpaid-activation mismatches after rollout
- Automated replay recovered previously lost events
- Support tickets related to 'paid but not activated' dropped sharply
- Chargeback-related billing disputes reduced
Paid customers were activated reliably again. Failed webhook incidents became recoverable within minutes instead of days, protecting MRR and reducing support load.
